The first and most common error is treating AI model selection as a one-time procurement decision rather than an ongoing capability development challenge. Many organizations are signing multi-year commitments with single AI providers, locking themselves into specific models and pricing structures just as the technology landscape is evolving most rapidly. The model that represents the best value today may be obsolete within months. More sophisticated organizations are building abstraction layers that allow them to switch between AI providers based on capability, cost, and performance, treating AI models as commodity inputs rather than strategic partnerships.

A related mistake is underestimating the total cost of AI ownership by focusing narrowly on model API pricing. AI systems succeed or fail based on how well they are integrated into business processes, how effectively change management prepares users to work alongside AI, and how clearly success metrics align AI performance with business outcomes. Technology leaders who focus on building AI capabilities without corresponding investment in organizational change consistently see their AI projects fail to deliver expected value.

The organizations getting AI infrastructure right share several common characteristics. They maintain flexibility in their technology commitments, build for portability across AI providers and deployment options, invest heavily in the non-model components of AI systems, and treat AI implementation as a cross-functional business initiative rather than an IT project. These approaches require more upfront investment and organizational complexity than simpler strategies, but they position organizations to adapt as the technology continues its rapid evolution rather than becoming trapped in decisions that made sense at a particular moment but aged poorly.
